How to prepare your ecommerce store for agentic commerce

What Is Agentic Commerce?

Agentic commerce is an ecommerce model where AI performs goal-directed shopping tasks under defined permissions. A discovery assistant may compare products. A cart agent may select variants and build a basket. A purchase-authorized agent may submit an order after the customer confirms the terms.

For example, a shopper might request waterproof hiking shoes within a $150 tax-inclusive budget. The agent should clarify size, fit, delivery destination, return requirements and how ratings are assessed. It can then present suitable options and request an authoritative quote from the merchant.

The merchant's backend should calculate or validate prices, promotions, shipping, taxes, duties and availability. The quote should include an expiration time. The customer then confirms the final amount before payment.

Agentic Commerce Protocol, or ACP, is an open specification developed by OpenAI and Stripe. It supports agent-managed checkout while the seller maintains its commerce data and processes the payment. Universal Commerce Protocol, or UCP, is a separate open standard developed by Google with industry partners. It covers modular capabilities such as checkout, identity linking, payments and order updates. UCP's latest published GitHub release was dated April 8, 2026. These standards are not interchangeable and their channel responsibilities differ. (openai.com)

How to Prepare Your Ecommerce Store

Make product data reliable

Define an authoritative system for each product field. Include stable identifiers, variant relationships, GTIN or MPN where applicable, condition, seller, currency, market, tax basis and unit price. Also expose price validity, inventory timestamps, shipping restrictions and canonical return-policy references.

Schema.org Product and Offer markup improves page-level machine readability. It is not a universal agent integration layer. Agents may instead depend on feeds, APIs or protocol-specific endpoints. Validate structured data automatically and set measurable freshness targets for prices and inventory.

Expose narrow commerce capabilities

Avoid giving an agent one broad "checkout" operation. Provide controlled actions such as:

  • create and refresh a time-limited quote
  • validate an address and promotion
  • reserve inventory with an expiry
  • update or cancel a cart
  • authorize payment and confirm an order
  • retrieve status or request a return

Document state transitions, retries, error codes and reconciliation behavior. Require idempotency keys so repeated requests cannot create duplicate payments or orders.

Fix synchronization problems first

Assign systems of record for catalog, pricing, inventory and orders. Define update direction and freshness objectives. Use event-driven updates where practical and preserve event ordering. Reserve stock during checkout and expose when quotes or reservations expire.

Perfect synchronization is unlikely. Agents must receive timestamps and clear errors when an offer changes. Periodic reconciliation should identify missed events, conflicting records and financial mismatches. Review pricing synchronization architecture before adding another sales channel.

Design for authorization and accountability

Use delegated, least-privilege access with short-lived credentials. Apply spending limits, merchant restrictions, product controls and step-up authentication according to risk. Purchase confirmation rules should reflect the user's permissions and local requirements.

Signed webhooks also need timestamp checks, replay prevention, secret rotation and documented verification. Stripe Shared Payment Tokens are time-limited and scoped to one transaction. In ACP flows they can also be set for a seller and amount. Tokenization reduces credential exposure but does not replace consent, fraud screening or liability controls. (docs.stripe.com)

Review privacy, data minimization, accessibility, restricted goods, tax records, returns, warranties and chargebacks in every operating market. Define who handles incorrect purchases and customer disputes. Obtain legal review where responsibilities are unclear.

Start with a measurable pilot

Limit the pilot to a simple category and require human-confirmed checkout. Establish baselines and thresholds for quote accuracy, stock conflicts, duplicate actions, latency and payment failures. Also measure conversion, confirmation abandonment, cancellations, return reasons, support contacts and reconciliation exceptions.

Provide a fallback to the standard checkout when discounts, delivery rules or configurations are unsupported.

Agentic Commerce Readiness Is an Architecture Question

Platform support does not guarantee readiness. Custom pricing, ERP dependencies, weak authorization and inconsistent data remain the retailer's responsibility.

A useful agentic commerce readiness assessment should map systems of record, data gaps, supported actions, security controls and compliance ownership. Its output should be a prioritized roadmap with pilot scope, integration risks and measurable acceptance criteria.

Service offering: Webalize's ecommerce development and technical consulting teams can help implement that roadmap without rebuilding a store solely to follow an emerging trend.

Evidence note: Protocol capabilities and platform availability are evolving. External sources and protocol status were reviewed on September 15, 2026. Recheck specifications before implementation.
